The fastest test for a stuck debate: ask what evidence would change their mind. A number, a finding, a threshold. If they can't name one, the data was never the obstacle — their exposure is. That gap is your signal to look underneath.

Decision Rule — The Question MapBefore opening any consequential debate, audit the question against its engineered properties and the premise it hides: Boundary. What is inside this problem, what is outside, and what is non-negotiable? Evidence burden. What counts as enough to act, and what would disqualify the case? Time-shape. Is this a one-way door or a reversible trial, and is our pace set accordingly? Trade-offs. What are we allowed to sacrifice, and what are we not? The smuggled premise. What diagnosis has this question already assumed, have we tested it, and what would count as a real answer rather than a comforting one? If the question does not declare these, you are hoping the answer will supply what the question should have. Inspect the question's architecture before you trust its answer.

This week’s upcoming essay is "The Hidden Question". Not every stuck debate is stuck because the question is badly designed. Sometimes it is stuck because the question on the table is a proxy. The visible question may be: Is the risk acceptable? Is the scope right? Do we have enough evidence? Are we aligned? But underneath, the room may be negotiating exposure: Who gets blamed if this fails? Who loses authority if this passes? Who owns the downside after approval?

The upcoming essay is: The Hidden Question. It belongs near the last essay, but it is not the same argument. The last essay was about how the stated question governs the answer. This one is about something more dangerous: the stated question may not be the real question at all. A room can debate risk, timing, scope, governance, or evidence for ninety minutes and still never touch what it is actually negotiating. The hidden question is usually structural: Who carries the downside? Who loses authority? Who becomes exposed if this fails? Whose definition of success will count? Until that question is named, more data only gives the loop better clothing.

A company asks, “How do we cut cost by 10%?” The answer is obvious: reduce staff, squeeze vendors, delay maintenance. A better question asks, “What work no longer creates value?” Same pressure. Different frame. One cuts muscle. The other removes waste.

Another clean example of a question that assumed too much. A city notices citizen complaints are rising. The visible question becomes: how do we reduce complaints? So the system answers with scripts, dashboards, response-time targets, and closure rates. The numbers improve. Complaints fall. Reports look cleaner. But the service itself does not improve. Citizens are still facing the same delays, confusion, and repeated failures. They have not become more satisfied. They have simply learned that complaining is useless. The better question was upstream: What failure keeps producing these complaints in the first place? One question manages the noise. The other investigates the cause. That is the danger of a poorly designed question: it can make silence look like success.

Before debating the answer, audit the question. What is inside the problem? What evidence would change our mind? Is this a one-way door or a reversible trial? What may we sacrifice, and what must we protect? What premise has the question already smuggled in? If these are undeclared, the frame is governing in the dark.

Mini Case Study: Target Canada is a clean example of a question that assumed too much. The visible question seemed to be: How do we expand a successful U.S. retail model into Canada quickly? That frame made speed, store rollout, and brand transfer the centre of the plan. But the better question was upstream: What operating conditions must be true before the Target promise can survive in Canada? Target Canada struggled with supply-chain problems, empty shelves, pricing concerns, and customer-experience gaps before exiting the market in 2015. The issue was not simply poor execution. Execution was serving a frame that assumed transferability before proving readiness. The question made expansion look like the work. The question assumed transferability. The real issue was readiness.

A city asks, “How do we reduce complaints?” So it builds scripts, dashboards, and response targets. Complaints fall, but service does not improve; citizens simply give up. The real question was: “What failure keeps producing complaints in the first place?”

The most dangerous question is the one that hides its diagnosis. “Why are people not adopting this?” is open. “How do we communicate this better?” has already ruled that the problem is messaging. That is assumption smuggling: the answer begins before the inquiry admits it has chosen a premise.

@FAHayekSays Right that norms form by selection, not foresight. But "somebody profited" and "his group gained" are two different channels that often diverge, one can enrich the individual while corroding the group. So "it spread" means fit, not good. The question is which channel selected it.

Right that forgiveness without cost trains defection. But tit-for-tat wins because it forgives: it retaliates once, then restores cooperation. The grudge that never forgives loses, locked in permanent war. Two failures, not one. The discipline is the sequence: cost, then forgiveness.

Unpredictability wins in zero-sum games (poker, war). Most of the Arena is mixed-motive, where predictability wins, because trust, deals, and deterrence all need others to predict you. A totally unpredictable actor can't be trusted or believed. So: unpredictable in tactics, predictable in principles. And a thousand faces collapses the moment the audiences compare notes.

Exactly, and here's why the error is systematic rather than occasional: growth is the visible variable and the spread is invisible, so capital chases the loud signal regardless of its sign. That's why the fastest-growing businesses with the worst economics are the most reliably overpriced, the growth that destroys value is the easiest to see.

@Benzinga Reflexivity is direction-neutral: fear births recessions and hype births bubbles by the same route, so "pessimism is dangerous" isn't quite the lesson, it invites "promote optimism," which builds bubbles.

Great diagnosis, two steps further. Cognitive ease isn't just unreliable, it's anti-correlated with understanding: the brain makes the most ease where it knows least (it ignores the unknown), so felt conviction peaks where the spine is weakest. And "hold beliefs lightly" is half a cure, you still have to act. Don't reduce conviction, re-source it: from the click to the track record (calibration). Held lightly isn't held weakly.

"Sitting and waiting" is two skills, and the second has an evil twin. Letting a winner run is virtue; the same sitting on a loser is captivity, hope in patience's clothes. The test isn't duration, it's the thesis, alive or dead. His own bankruptcies show it cut both ways. And cutting winners from fear and holding losers from hope are the same error: price governing, not thesis.

Build the capacity, make it visible, and keep the door open. The punishment you never use is the one everyone can see you're willing to use, and the deterrent that doesn't ruin you is the one with a way back, because retaliation with no off-ramp turns one misread into a permanent war.
