Most of the Apple chat today has been about the changes to the leadership page. I’ve looked at it a few times and realised, at first glance, how the titles and levels seem to make absolutely no sense. CEO, COO, CFO, Chief Hardware Officer, SVPs, VPs… all seemingly mixed together. Surely there is a reason a $4.6Tn company has such a seemingly messy leadership structure, and then it clicked… The structure actually tells you something quite interesting about how Apple operates. They don’t think about things in terms of jobs to be done, territories to be managed, or single product lines. It hinges on the fact Apple is pretty unusual because it owns almost the whole stack. A lot of tech companies make software. Others manufacture devices. Others build services on top. Apple does all of it, and tries to make it feel like one product. So rather than organising itself neatly around business units like “iPhone”, “Mac” or “Watch”, it’s much more functional. Start with the physical technology: chips, components, hardware and devices. Layer the software on top. Then build services around the first two, which creates recurring revenue from a huge installed base. Then someone has to manufacture all of it, manage the supply chain and ship hundreds of millions of devices around the world. And then marketing, retail and sales have to turn the whole thing into revenue. Hardware → Software → Services → Operations → Sales/Marketing. The interesting part is that none of those can really work in isolation. Hardware decisions affect software. Software decisions affect what the silicon needs to do. Services only work because the first two are tightly integrated. Operations has to be involved early enough that the product can actually be made at enormous scale. And the CEO sits above all of it, making sure those giant horizontal functions eventually turn into one coherent product rather than five different organisations pulling in different directions. It also makes the slightly chaotic titles make more sense. The title matters less than the scope of the function and where it sits in the overall system. Still messy on a leadership page. But actually a pretty elegant operating model.
