if anything you want your agents to do is deterministic, such as managing a queue, or sorting a list, create a script for the agent to use. Agent's don't do deterministic things well. It's our job to force determinism upon them.

I am absolutely more productive using agents. I don't know the factor but it's large. However much of that productivity is spent tuning the agents and hardening the product. I'm guessing 30%-40%. Some might consider that a waste; but I don't. The software I'm creating nowadays is vastly more robust than I'd ever been able to create manually. I don't mean that the code is better. I mean the surrounding tests are vastly better. I have a higher degree of confidence than I ever had manually -- even when I used very disciplined TDD and Acceptance testing. And then there's the ability to quickly reorganize the modules and the architecture while keeping those robust tests running. That is a tremendous boon.

With AIs “distance” is important. One AI that writes tests, and another that makes them pass, sets the two at odds with each other and prevents either from cheating. This is very much like the separation of powers in a democratic constitution. Another form of distance is semantic. I have the AI create a parser that parses gherkin into an intermediate representation file. Then I have it write a generator that reads the IR file and produces executable test code. That semantic distance interposed so many intermediate goals that the AI cannot reach through them in order to cheat. Or, to say that differently, the intermediate goals become higher priority than the overall goal of making the test pass, making reinforcing the test higher priority than cheating to get green.

I have been doing software development for nearly forty years and there is one common pattern I have seen on all successful software projects. You get to a point near the end of the project where the number of files that need to be modified for a given change get smaller and smaller. If your AI is modifying large number of files for small changes near the end of a project, you have a serious problem. As the cool kids say, you are NGMI.

Cool chart showing the ratio of Tab complete requests to Agent requests in Cursor. With improving capability, every point in time has an optimal setup that keeps changing and evolving and the community average tracks the point. None -> Tab -> Agent -> Parallel agents -> Agent Teams (?) -> ??? If you're too conservative, you're leaving leverage on the table. If you're too aggressive, you're net creating more chaos than doing useful work. The art of the process is spending 80% of the time getting work done in the setup you're comfortable with and that actually works, and 20% exploration of what might be the next step up even if it doesn't work yet.
